Excelsior was operating with several disconnected processes across ticketing, fan engagement, partnerships, and operational management. As the organization continued to grow, the lack of integrated systems made it difficult to unlock new revenue streams, maintain fan relationships at scale, and operate efficiently.
Internal teams relied on manual workflows, fragmented data, and external tools that did not communicate with each other. Excelsior needed a unified digital and operational engine one that could support both B2B partnerships and B2C fan engagement while improving internal efficiency.

Rebel Force conducted a full operational and digital audit to map every critical process: ticketing flows, partner activation, data capture, merchandising, community engagement, and internal communication.
From these insights, we designed a connected ecosystem that combined Excelsior’s commercial, operational, and fan touchpoints into one coherent system.

We implemented structured workflows, automated repetitive operational steps, and introduced a central data layer to connect fan behavior, ticketing, content engagement, and partner value creation.
At the same time, we supported Excelsior with a fractional leadership model guiding the management team in strategy, execution, and prioritization ensuring the club could scale without adding operational burden.

This sprint-based approach allowed multiple teams (digital, commercial, operations) to work in parallel and rapidly adopt new systems with minimal downtime.
